One paid diagnostic. Eight weeks. More than A$13m in play.
One independent diagnostic for an established, multi-site operator. Eight weeks, fixed fee. It surfaced more than A$13m of value in play: money leaking now, capability bought but idle and growth the business cannot reach the way it runs today. None of the underlying problems required a new technology build to begin fixing.
Three distinct pools on three clocks. More than A$13m in play across a single fixed-fee diagnostic, not one savings number.
Established for decades. Still run like a start-up.
The client, anonymised at their request, is an established multi-site operator. Decades in business, trusted, eight figures in revenue and grown far bigger than the systems still holding it together. Its leaders expected a technology problem: search, systems, suppliers, AI. The evidence pointed somewhere else.
We looked across the whole business first, not the technology alone. The largest value pools sat outside the technology itself.

│The symptoms were technical. The causes were not.
Most of the visible symptoms looked technical. The underlying causes sat elsewhere, as did most of the value. Underneath sat a handful of structural problems that looking at technology alone would have missed.
The value showed up in three places, on three different clocks.
Loss and upside, side by side. Money bleeding out every year. Capability already bought and sitting idle. Growth the business cannot reach the way it runs today. Looking at technology alone would have missed where most of the value actually sat.
Diagnostic-derived estimates, banded and illustrative of scale. Not audited results or a guaranteed outcome.
│A board-ready picture. Sized, sequenced and ready to act on.
What the client walked away with was a picture they could act on. The losses named and evidenced. The upside sized. A ranked plan of what to fix first, ordered so the cheapest, highest-risk fragility went before any foundational work. The first moves were low cost and removed the worst key-person risk before a single big decision was made.
The plan was theirs to act on. We had nothing of our own riding on which parts they chose. Nothing to sell at the end of it.
│What these figures are and what they are not.
One case, anonymised at the client's request, offered as evidence of how a whole-business diagnosis reads the value. The figures are diagnostic-derived estimates, banded and illustrative of scale, not audited results and not a guaranteed outcome. Every business is different and every engagement is scoped on its own evidence.
See where value is leaking. And what your business could be leaving on the table.
The Free Health Check uses the same six dimensions to give you an indicative view in around 3 minutes. It isn't a substitute for the evidence-led Diagnostic, but it will show you where the biggest questions are likely to sit.
